A well-designed handoff has three components:
Context package. When an agent completes its phase and hands off to the next, it writes a structured summary of what it learned and what it did. The outputs converge at a synthesis layer before human rep action. This pattern is appropriate for enterprise accounts with long sales cycles and complex stakeholder maps.
Escalation-first orchestration. This pattern prioritizes human oversight by default. Agents execute tasks but all outputs are reviewed by a human before transmission. The agent drafts; the human approves. Over time, as agent accuracy is validated, specific classes of outputs can be moved to auto-approve, expanding autonomy incrementally. This is the appropriate starting pattern for teams new to multi-agent deployment.
The Role of the Orchestration Prompt
In many multi-agent implementations, the orchestration layer itself includes an AI component—an orchestrator model that reads account state and determines which agent should act next and what its mandate should be. This is sometimes called a "manager agent" or "router agent."
The quality of this orchestrator's instructions matters enormously. A weak orchestration prompt produces erratic routing decisions, excessive escalations, and agents that act on conflicting interpretations of the same account state. A strong orchestration prompt produces consistent, auditable routing logic that can be tested, monitored, and improved over time.
The orchestration prompt should specify: what conditions trigger each agent, what context must be provided at each handoff, what escalation thresholds route to human review, and how conflicts between agents are resolved. It should also include explicit instructions for graceful degradation—what the system should do when it encounters an unexpected state rather than attempting to handle it autonomously.
Measuring System Performance, Not Individual Agent Performance
A common mistake in multi-agent deployments is measuring each agent in isolation. Outreach agent open rates. Scheduling agent booking rates. Proposal agent acceptance rates. These metrics are informative, but they do not tell you whether the system is working as a whole.
System-level metrics matter more:
End-to-end conversion rate. What percentage of accounts entering the system progress to closed revenue? This is the ultimate test of whether the agents are working together effectively.
Handoff integrity rate. How often is context transferred completely and accurately between agents? Handoff failures are the most common source of system-level underperformance.

Time-in-stage distribution. How long do accounts spend in each phase? Accounts stalling at specific handoffs indicate orchestration logic failures or agent capability gaps that need addressing.
Revenue attribution by agent action. What percentage of closed revenue was influenced by specific agent interventions? This helps identify which agents are generating disproportionate value and where further investment is warranted.
Building the System Incrementally
Multi-agent orchestration is not a big-bang deployment. Teams that try to build the full system at once usually fail. The complexity of coordinating many agents simultaneously, debugging cross-agent failures, and training a new operating model onto an existing sales team is too much change to absorb at once.
The right approach is sequential expansion. Start with two agents—typically prospecting and outreach—and get the handoff between them working well. Add the qualification agent next. Then scheduling. Then prep. Each expansion requires designing and testing the new handoff, validating the new agent's performance, and integrating the outputs into the existing human workflow.
This incremental approach also builds organizational confidence. When reps see the first two-agent system producing better leads with less manual effort, they are more willing to trust and use the outputs of the expanded system. Buy-in compounds as results compound.
The Competitive Consequence
